Sales (Re)structuring & Selection

We build or rebuild your sales department. That means designing the process from first contact to signed contract, writing down who owns which step and what you steer on, then selecting and training the people who fit it. Not an advisory report that ends up in a drawer, but a department that runs on Monday the way it reads on paper — and keeps running when you are not there.

When you need this

You notice it in the forecast: it is structurally wrong, and nobody can explain why a deal sits at 'likely'. Or you have three reps doing three different things, each convinced their own way works. Other signs: a new hire needs months before closing anything, because nothing has been written down to onboard them with. Deals keep stalling on the same objection. Most of the revenue comes from one person, and nobody wants to say out loud what happens if that person leaves.

How we do it

  1. We start by taking it apart. Where does it fall over: at the top of the funnel, in the follow-up, or only once the proposal is out? We sit in on calls, walk back through the past year of deals, and look at what did and did not get recorded in the CRM.

  2. Then we design the process. Every stage gets a definition and an exit criterion: when is a lead an opportunity, when does a proposal go out, when is it lost. That is also the foundation under your forecast, because a pipeline where everyone applies their own judgment is not a forecast.

  3. Next comes staffing. The role profile follows from the process, not the other way around. We test candidates on behavior instead of on a CV: a real calling block, a real objection, real preparation.

  4. Finally the rhythm. We train on the conversations that decide things in your market, write the playbook down, and set up the weekly meeting where the numbers get discussed. Then we hand over to the manager who takes it on.

Frequently asked questions

  • Does this mean our current reps have to go?

    Usually not. We start by looking at who fits where in the new process — someone who disappoints as a hunter often turns out to be strong at follow-up and account work. Only when a person still cannot carry the conversations after training does it become a staffing question, and we put that openly on the table with the directors rather than burying it in a report.

  • Do you take recruitment over, or do we run it ourselves?

    Either works. We write the role profile, define what we test for and run the selection conversations — or we set the track up and your own recruiter runs it. What we do not do is forward a stack of CVs: candidates only reach your table after a calling block, an objection and a preparation task whose results we have seen.

  • How do we know the new structure is working?

    Because the stages have definitions, you can see where things stall instead of arguing about who should work harder. If opportunities pile up between first conversation and proposal, that is where the problem sits — not at the top of the funnel. We hold that conversation weekly with the same numbers on the table, so adjusting course is a decision rather than a feeling.

  • How much time does this ask of our own team?

    During the diagnosis, mostly from the directors and the reps themselves: sitting in, reviewing deals, a handful of sessions. During the build, the weight sits with us. Selection asks time from you again, because you run the final round — you are the one who will work with these people. After that it is mainly the weekly rhythm, which replaces meetings you already hold.
