Antwerp sales teams often carry two commercial engines that have nothing to do with each other. One supplies sites around the docks, where the dossier must be complete before anyone listens: prequalification, safety certification, a purchasing committee and a framework contract reviewed at a fixed moment. The other works in trade and fashion, where one introduction is worth more than ten follow-up emails. Force both into a single funnel and you get a forecast that describes neither. So we design two pipelines with their own stage definitions and exit criteria: in the port track, 'added to the approved supplier list' is a stage; in the trading track it is 'introduction agreed'. The division of duties follows from that, and only then do we look at people. Someone who patiently builds a dossier and someone who earns trust inside a closed circuit are rarely the same person.
No list of offices — just honesty: we work remote-first and come on-site where it truly matters, by plane if that is what it takes. Travel costs are charged on.
Our approach
Sorting into those two worlds comes first; across last year's deals that alone usually shows one track is being structurally overrated. Then we sit in on a port conversation and a trading conversation, so the stage definitions come from real words. By the end of the first weeks you have two stage models, a division of duties and a role profile per track. If someone is missing, the selection track opens with a real calling block and a preparation task.

Does that mean we have to set up two separate teams?
Usually not two teams, but two roles with their own rhythm. One person can do both while the volume is small, provided the calendar fixes when they do dossier work and when relationship work, because the second always eats the first. As you grow, we split on the role that demands the most patience, and that is almost always the port track.

Our best rep scores in trade but stalls with purchasing departments. What do you do with that?
First work out whether it is a skill problem or a process problem. Often it is the second: he has nothing to hold on to because nobody wrote down what belongs in a prequalification dossier and who has to sign it internally. If that is written down and it still grinds, he is probably better placed on the trading track. That is not a demotion; it is letting the role follow what somebody demonstrably does well.
