Building a sales department in south-east Drenthe comes with two unusual constraints. The first is the hiring pool: the number of experienced B2B salespeople within reasonable distance is limited, so the choice is to train a strong junior or design a role someone elsewhere can largely run remotely. Both work, but they are different processes and different role profiles. The second is travel time. A stage model that assumes a visit consumes days nobody budgeted for; we make the visit its own stage with its own exit criterion — what has to be true before anyone gets in the car. Qualification and demonstration get their own online stage before it, with real requirements. That matters for the forecast too: your limiting factor is not the number of leads but the number of visit days, and that is what should be managed.

Can we even find an experienced rep here?
Sometimes, and otherwise you build one. In this region it is more often realistic to train someone with an affinity for the technology than to wait for an experienced account manager who happens to live half an hour away. That does require the process and the playbook to exist first, because a junior without a written process needs months to work out how things are done here.

How do you manage on visit days instead of on leads?
By treating the visit as scarce capacity with its own standard. We record how many travel days exist per month, which conditions a deal must meet to claim one, and what that day has to produce. In the weekly meeting you then discuss not only the pipeline but whether the trips on the calendar are the right ones.
