The first sales structure of a Twente technology company breaks on one thing: the standard funnel has no validation phase. In measurement technology, materials or medical technology there is a paid trial, a test setup or a pilot with a single department between interest and order — no longer a lead, not yet a deal. We give that phase its own definition and its own exit criterion, including the agreement on what must be proven before anyone scales up. The second piece is the founder's role. He stays the technical authority but stops owning the pipeline, which takes an explicit handover and a weekly rhythm where he is not the only one who knows where things stand. In selection we look for someone who can sell technology without being an engineer, and who has the patience for a validation track.
No list of offices — just honesty: we work remote-first and come on-site where it truly matters, by plane if that is what it takes. Travel costs are charged on.
Our approach
Deals that turned into revenue and deals that stalled inside a trial get separated out from one another first. From that we derive the stage model, with validation as its own step and an agreement on what has to be proven before you invest further. In the same weeks we record what the founder keeps doing and what he does not, and install the weekly meeting. The hiring profile follows after that.

Where does a paid pilot belong in the pipeline: as a won deal or an open opportunity?
As its own stage, because both answers distort the picture. As a won deal your forecast looks healthy while the real decision is still pending; as an open opportunity a customer who is already paying disappears from view. We make it a stage with two exits, scale up or stop, on criteria agreed in advance. It also forces the conversation about what happens after the pilot.

Should we look for a salesperson with a technical background?
Not necessarily, and that requirement costs you a lot of candidates in Twente. What is needed is someone who can follow a technical conversation, knows when to bring the founder in, and is not tempted to explain when they should be qualifying. We test that in a real conversation built on an objection from your market; a CV with an engineering degree predicts that behaviour poorly.
