Then comes the question of who carries that track. An account manager who has served the same customers for years does not become a hunter because it appears in a job description. And the manager has to learn to steer on forward-looking steps rather than on last month's revenue.

Our approach
Every deal from last year gets an origin: referral, existing customer, or genuinely new. That picture is usually confronting, and it drives the design. We then describe both tracks with a definition per stage, divide the work across the people already there, and agree how many hours a week go to new business. The weekly meeting gets fixed numbers that point forward.

Our sales people are account managers. Do they now have to cold call?
Preferably not all of them. Account work and new business ask for different behaviour and a different rhythm, and someone excellent at the first need not fail at the second; they simply should not be burdened with it. We look at who has the aptitude and the appetite, give that person protected time, and keep the rest with the customers where they are strong. If the hunter is missing, that becomes a selection question.

How do you stop the new track from being the first casualty when things get busy?
By holding it to account in the weekly meeting as firmly as delivery. In practice prospecting disappears because nobody misses what never happened. So we agree a minimum in steps rather than in revenue: number of first conversations, number of follow-up meetings. Those numbers are on the table every week, including in a month when the order book is full. That is exactly when it counts.
